The Honest Mirror

Patterns your organisation will recognise.

Most leadership and organisational interventions fail not because they are poorly designed, but because they are aimed at the wrong level of the problem. These are the patterns that precede an engagement with POLIP.

Pattern 01
The Leadership Team That Looks Good on Paper
Individually capable. Collectively misaligned. Decisions take three meetings to make and two more to unmake. The problem presents as execution — but the root is at the top table. A new strategy will not fix it.
Pattern 02
The Annual Survey That Changes Nothing
Engagement scores arrive. Leadership acknowledges them. HR drafts an action plan. The following year: the same findings. The survey captures sentiment at a point in time — it does not diagnose the structural and behavioural factors producing it.
Pattern 03
The Promotion That Quietly Becomes a Demotion
Your best performer gets promoted into a leadership role with no preparation for the one skill that role actually requires. Within two quarters, their former peers are disengaging — and nobody made a hiring mistake.

"Most organisational interventions fail not because they are poorly designed, but because they are aimed at the wrong level of the problem."

Where We Operate

The positioning gap in Indian advisory.

There is a specific, unoccupied space in the Indian market for leadership and organisational advisory. Training vendors offer standardised content delivered by facilitators who did not design it. Large consulting firms bring methodology but staff engagements with junior associates who rotate every few months. Internal HR teams have deep context but limited bandwidth and, often, limited political independence to name what matters most.

POLIP occupies the space where all three fall short: challenges too complex for a catalogue, too nuanced for a playbook, and too consequential to delegate.

Training VendorsStandardised. Facilitators who didn't design it.
Large Consulting FirmsJunior delivery. Rotating teams. Generic playbooks.
Internal HR TeamsDeep context. Limited bandwidth. Political constraints.
POLIPPrincipal-led. Senior expertise. Outcome-accountable.
Engagement Complexity → Seniority of Delivery → Training Vendors Large Firms Internal HR POLIP unoccupied space

Complexity of challenge vs. seniority of delivery — POLIP is the only option occupying the upper-right quadrant.

The Practice

Not a firm.
A practitioner.

POLIP Consulting Group was founded on a simple conviction: organisations rarely fail because they cannot identify their problems. They struggle because they misdiagnose their causes.

A decline in performance is attributed to capability when the real issue is leadership. A culture initiative is launched when the underlying constraint lies in organisational design. Teams are restructured, programmes are introduced, and new processes are implemented—yet the original problem persists because the system that created it remains unchanged.

POLIP exists to challenge that pattern.

Rather than beginning with solutions, every engagement begins with understanding how strategy, leadership, organisation design, capability, culture, governance, and execution interact. Only when those relationships are understood can meaningful change take place. The objective is not to recommend more interventions, but to identify the few that create disproportionate and lasting impact.

This philosophy is shaped by the experience of its founder and principal consultant, Prasoon Sarkar.

Over more than two decades, Prasoon has worked across manufacturing, healthcare, consumer, and food & beverage organisations in roles spanning organisational design, leadership development, performance transformation, people analytics, and enterprise strategy. His perspective has been shaped by four distinct corporate environments—the operational discipline of Japanese organisations, the scale and execution focus of American enterprises, the governance traditions of European multinationals, and the entrepreneurial complexity of Indian conglomerates and high-growth businesses.

The Collaboration Model

Principal-Led. Always.
Every engagement receives the direct, sustained attention of a senior practitioner who owns the outcome from scoping through to completion. No rotation. No exceptions.
Single Point of Accountability
Where specialist capability is required, POLIP draws on a curated network of independent experts. You never manage multiple consulting relationships. One person is accountable — always.
Lean by Design, Not by Accident
You are not funding a firm's infrastructure, bench, or overhead. This keeps cost lean, scope honest, and quality high — because nothing sits between the accountable person and the work.
Built to Make Itself Unnecessary
The goal is to leave your organisation with sharper capability and clearer systems. If we do our job well, you should need us less over time — not more.

Who This Practice Serves

Mid-to-large enterprises — Indian conglomerates, multinational subsidiaries, PE-backed portfolio companies, and high-growth businesses — navigating leadership transitions, rapid scaling, post-merger integration, or the realisation that current leadership infrastructure is not producing the outcomes the business needs.

"If you are looking for a firm to run a training calendar, we are not the right fit. If you need a senior practitioner who can diagnose accurately, design pragmatically, and execute with the attention that only comes from personal investment in the outcome — we should talk."

That breadth of experience is not presented as a catalogue of industries or positions. It provides the perspective to recognise patterns that are often missed when organisational issues are viewed through a single functional, technical, or behavioural lens. Clients engage POLIP not simply for recommendations, but for judgement—an ability to connect seemingly unrelated issues, distinguish symptoms from underlying causes, and design interventions that strengthen the organisation as a whole rather than optimise one part at the expense of another.

POLIP is intentionally a principal-led consulting practice. Every engagement is led personally by Prasoon Sarkar, ensuring continuity of thinking, direct accountability, and a level of involvement that is often difficult to achieve within larger consulting firms.

Where specialised expertise is required—such as psychometric assessment, employment law, sector benchmarking, data engineering, or large-scale facilitation—POLIP works with a carefully selected network of independent specialists. These relationships have been built over years of professional collaboration, and every specialist is expected to uphold the same standards of rigour, discretion, and client stewardship that define every POLIP engagement.

Service Territories

Six practice areas.
One standard of delivery.

Each area addresses a distinct class of organisational problem — named in the language you would use to a peer, not the language of a service brochure. Most complex mandates draw from more than one. Every engagement is scoped from the problem backwards, never from the catalogue forward.

What you can expect in every engagement: a multi-method diagnostic that separates symptom from structural cause, a clear hypothesis tested against evidence, and a measurable outcome you can defend to a board, not a deck of activity.

Flagship Programme

The Leadership
Operating System

A 12-month, 96-hour leadership transformation built on a single premise: leadership failure is rarely a knowledge problem. It is a state problem. Under real pressure, the brain's threat system fires before reasoning engages — and the leader defaults to their oldest, least effective pattern. This programme rewires that default.

The Causal Logic — Why State Is the Foundation, Not a Wellness Add-On

INTERVENE HERE 1 STATE Physiological 2 INPUTS Information 3 IDENTITY Narrative 4 BANDWIDTH Cognitive 5 JUDGMENT Decision 6 STRATEGY Design 7 CULTURE Formation 8 ADVANTAGE Organisational 3–7 YEAR LAG

If Node 1 is compromised, every node downstream degrades. State management is the foundation of the entire system.

Nine out of ten leadership programmes your organisation has run generated post-session NPS scores above 8.5. Almost none generated measurable behaviour change ninety days later. You know this. Your CEO is starting to know it too.

The amygdala fires 40–80 milliseconds before the prefrontal cortex. Cortisol cuts working memory by a third. Under stress, your CXO leads with one-third less brain than the person beside them who is calm. This is not a knowledge gap. It is a biological state gap — and no programme your leaders have been through is designed to close it.

Leadership OS organises capability into 7 domains and 16 evidence-based competencies — each built on a minimum of ten credible sources across neuroscience, organisational psychology, decision science, and leadership research. No competency is taught in isolation; each is examined through a 6-level depth framework: What, Why, How, When, Who, and Failure.

Three Precision-Differentiated Tracks

Track 01
SOVEREIGN
CEOs & Founders
Enterprise-wide horizon, board and investor pressure, culture-setting, and succession. The complexity of leading at the top — where feedback is structurally scarce and a blind spot is an organisational risk.
Track 02
CATALYST
CXOs & Senior Leaders
Cross-functional influence, translating vision into execution, leading leaders, and C-suite peer dynamics. The transition from running a function to shaping an enterprise.
Track 03
FOUNDATION
Middle Managers
The first-time leadership transition, managing former peers, and balancing doing with leading. The capability that determines whether strategy lands at the front line — or stops two layers down.
The Investment Argument

Replacing one CXO-level leader in India costs 25–35% of their CTC in search fees, six to nine months of ramp, and quiet organisational velocity loss. One avoided exit funds the entire cohort.

Twelve days over twelve months, for leaders who cannot afford twelve months out of the business, is the highest-leverage development spend available in the Indian market.

How We Work

Six disciplines.
One outcome.

Every POLIP engagement follows a six-phase discipline that moves from problem clarity through to measurable adoption. Each phase produces evidence, not assumption.

"We would rather lose an engagement than deliver the wrong one."

01Diagnostic
02Design
03Development
04Deployment
05Adoption
06Measurement
01
Problem-Led, Not Solution-Led
We begin with your business problem, not our service catalogue. If the problem does not warrant an intervention — or requires capability we do not have — we will say so.
02
Hypothesis-Driven
We form a clear hypothesis early — about what is happening, why, and what would need to change — and test it against evidence. We will tell you what we think, even when the picture is incomplete.
03
Fact-Based
Diagnostics are triangulated — quantitative data, qualitative interviews, observational evidence — so findings are robust enough to withstand scrutiny from a sceptical leadership team.
04
Co-Created With Your People
Solutions designed in a consulting office fail on contact with reality. Co-creation builds ownership — the single strongest predictor of whether a recommendation is adopted.
05
Explicit About Trade-Offs
Every recommendation comes with options, consequences, and a clear point of view. We do not hand over ambiguity disguised as flexibility.
06
Relentless About Adoption
A strategy that is not executed is a document. We design for adoption from the start: who does what differently, what systems change, and how you will know it is working.

How We Engage

Four models.
One standard.

Each model matches a different type of need — not a pricing tier, but a delivery rhythm that reflects the scope and intensity your situation requires.

Why POLIP

What is structurally
different — stated plainly.

01
Senior Expertise. No Overhead.
Direct access to a principal with the diagnostic rigour, commercial awareness, and implementation experience that usually sits behind layers of account management at larger firms. The person in the proposal conversation does the work.
02
Breadth That Connects the Dots
Most organisational problems do not sit neatly in one discipline. A practitioner who sees across leadership, organisation design, talent, and behavioural science diagnoses faster — and avoids solving the wrong problem well.
03
Outcomes Over Activity
Success is defined by what changes in your organisation — not the volume of deliverables, the number of workshops, or the weight of the final report. Every workstream ties to a measurable outcome we track with you.
04
Honest Advice
We tell you what we see — including when the evidence does not support a preferred course, when the problem is in the leadership team rather than below it, and when the organisation is not ready for the change it says it wants.
05
BUILT ACROSS FOUR CORPORATE CULTURES
Frameworks forged inside Japanese operating discipline, American scale requirements, European governance expectations, and the relational complexity of large family-owned and conglomerate businesses. Not borrowed from one context and applied to another — built from working across all of them.
06
No Bait-and-Switch. Ever.
The person you meet in scoping conducts the diagnostic, designs the framework, facilitates the workshop, and presents to your board. This is a structural guarantee — it is the design of the practice, not a service promise.

Of your top 40 leaders, how many were promoted in the last 24 months? Of those, how many are struggling in the new role more than you expected?

If the answer is "more than a few" — we should meet. That question is not a CTA. It is a diagnostic.
